Balancing Radiators: How to Get Every Room Up to Temperature
If the rooms nearest your boiler get hot quickly while the ones furthest away never quite get there, your system almost certainly needs balancing rather than repairing. Balancing means adjusting the small valve at one end of each radiator so that hot water is shared out evenly around the house instead of taking the easiest route and rushing straight back to the boiler.
It is one of the most common jobs our engineers get called to in Kent once the heating starts running daily, and it is very often mistaken for a fault. Nothing has broken. The heat is simply going to the wrong places.
What does balancing radiators mean?
Water, like electricity, takes the path of least resistance. The radiators closest to the boiler sit on the shortest, easiest circuit, so they take more than their share of the flow. The ones at the far end of the pipework — usually an upstairs back bedroom, a converted loft, or a room on an extension — get whatever is left over.
Balancing corrects that by deliberately restricting the easy circuits slightly. You throttle back the radiators that are getting too much so the pump has to push more water towards the ones that are being starved. Done properly, every radiator ends up giving out roughly the amount of heat it was sized to give.
The valve that does this is the lockshield — the one with a plastic cap over it rather than a knob or a thermostatic head. It is not a control you are meant to touch day to day, which is exactly why it usually sits wherever the installer left it, and on a lot of the systems we open up that means fully open on every single radiator.
The difference between balancing and bleeding
These get confused constantly, so it is worth separating them plainly.
Bleeding removes trapped air from an individual radiator. The symptom is a radiator that is hot at the bottom and cold across the top. If that is what you are seeing, start with our guide to bleeding your radiators at home — balancing will not help until the air is out.
Balancing redistributes flow across the whole system. The symptom is different: each radiator heats evenly across itself, but some rooms reach temperature far faster than others.
A useful rule of thumb our engineers use: if the problem is within one radiator, it is air or sludge. If the problem is between radiators, it is balancing.
Why are the radiators furthest from the boiler cold?
Distance is the usual answer, but not the only one. On the jobs we attend across Kent, the far radiator is cold for one of four reasons.
The system has never been balanced. Extremely common. New build or new boiler, every lockshield left wide open, and the house has simply been living with it.
Something changed and nobody rebalanced. An extension went on, a radiator was swapped for a bigger one, or a towel rail was added to the bathroom. Any of those alters the resistance of the circuit, and the balance the system had is no longer the balance it needs.
The pump speed is wrong. A pump set too low will never reach the end of a long circuit no matter how well the valves are set.
The system is full of sludge. This is the important one, because it looks similar and balancing will not fix it. If a radiator is cold along the bottom while the top is hot, that is magnetite settling out of the water and blocking the lower waterway. No amount of valve adjustment moves it — the system needs cleaning. We have written that up in more detail in radiator cold at the bottom, hot at the top.
Honest advice: balancing only works on a system that is actually clear. Balance a sludged system and all you do is redistribute a problem.
How to balance a central heating system
This is a job you can do yourself if you are methodical, patient and prepared to spend an hour or two on it. It involves no gas work and no draining down. Anything that touches the boiler itself must be left to a Gas Safe registered engineer.
- Turn the heating off and let everything go cold. You cannot judge anything on a warm system.
- Open every lockshield fully. Take the plastic cap off, and use a spanner or the small adjuster that fits the spindle. Note how many turns it takes so you can find your way back if you need to. Open the thermostatic heads or wheel valves fully as well.
- Fire the heating up and write down the order the radiators warm up in. This is the whole diagnostic. First to warm is nearest the boiler on the flow; last to warm is the one being starved.
- Let it go cold again, then start with the first radiator on your list — the one that warmed up quickest. Close its lockshield fully, then open it about a quarter of a turn.
- Work down the list in that order, opening each one a little more than the last, until the final radiator on the list is left fully open.
- Run the system and check. Every room should come up to temperature at roughly the same rate. Adjust in small increments — an eighth of a turn makes a real difference.
Balancing radiators with a thermometer
The step above gets most homes where they need to be. Doing it precisely needs a clip-on pipe thermometer or an infrared one, and the target is the temperature drop across each radiator — the difference between the pipe going in and the pipe coming out.
You are aiming for a consistent drop of around 10 to 12°C across every radiator on the system, measured once everything is up to temperature. Too small a drop means water is racing through without giving up its heat — close that lockshield down. Too large a drop means that radiator is being starved — open it up.

When to stop and call someone
Balancing is a patient job, not a difficult one, but there is a point where it stops being the answer. Give us a ring on 01732 792 454 if any of the following applies.
- Radiators are cold at the bottom, or the water that comes out when you bleed them is black. That is sludge, and the system needs cleaning before balancing means anything.
- You have balanced carefully and one radiator still will not heat. Look at that radiator specifically — our radiator troubleshooting guide covers stuck pins and seized valves.
- The boiler is short-cycling, making noise, or losing pressure. Those are boiler symptoms, not distribution ones, and belong with boiler breakdowns and repairs.
- The house has never had the system properly commissioned and you would rather it was simply done right.
Our labour is charged at £95+VAT for the first hour, which is always billable, then £47.50+VAT for each hour after that. Balancing an average three-bedroom house is typically a single visit, and it is a sensible thing to have done at the same time as an annual boiler service — the system is already being looked at, and a properly balanced house is a cheaper house to heat all winter.
